Updated Sep 13, 2026 · eight doors, three deliverables, one health line · everything else belongs to Collins or the machine · Collins's SOPs

1 · First 60 seconds

OpenLook forGreen means
Command HomeThe "is everything running" line only. Any red rail has a fix and an ETA named by the machine. All rails healthy in the last 26 hours.
Daily huddleYesterday's actuals vs target. One corrective action per miss, with an owner.Every miss has an action. Delivery appears only as exceptions.

2 · The eight doors (quality control, in this order)

DoorLinkWhat I checkPass
Conversations, B2Bsales.stpierre.ai/inboxOldest owed reply. Real requests separated from bounces, opt-outs and billing complaints.Needs-reply count is zero by 11 AM.
Conversations, B2CMessenger DeskAnything that reads like a robot, a wrong-service reply, or a thread whose last message is the homeowner's (photos count). No thread ends on the homeowner.
Pipeline, B2BSales CRMDue callbacks first, then verbal yeses without a card, then new prospects for today's dials.Every open deal has a next action and a date.
Pipeline, B2CB2C boardTwo tiles only: "phone, never sent" and "client never reached them". Then jobs won vs fees collected. Both tiles trending to zero; jobs won have an invoice.
Ads, B2BSP Ads LiveSpend to qualified conversations to booked calls. Round 10 is live: two offer campaigns, image and looping video ads.Cost per booked call inside target; nothing starving.
Ads, B2CB2C ScoreboardLive now: what is spending and anything amber. Markets: spend to qualified to sent to job won. Cost per qualified lead is the number.Every spending market has a paying client and is inside its cost ceiling.
FinancesFinance roomCash vs the $1,500 floor, bills due in 7 days, failed payments, refund promises. Stripe for deposits.Above the floor; nothing overdue; every deposit in Stripe.
ScorecardKPI gridInputs first: dials, conversations, demos, points. Lagging numbers are context.100 points yesterday; inputs on target.

3 · What I do (execution)

WhenDo
5–6 AMOne full pitch out loud, recorded.
6–8 AMMaker block. My own content stays parked under the Sep 3 ruling. Organic Reels on the client pages are Collins's job.
8–11 AMInbox to zero. Then callbacks I own. Then new dials in Kixie from the CRM call sheet. Day ends at 100 points: 1 per contractor conversation, 25 per demo.
11–3The one priority chosen at yesterday's shutdown. Starts only after selling is green.
3–5Every conversation gets a next step. Check tomorrow's call list Collins prepared. Shutdown.
Once a dayMorning QA: approve, redo or kill each card waiting on me. Then Collins's one end-of-day batch: reply drafts, the client update and his SOP proofs.
Three deliverables
  • Every B2B conversation answered within five minutes during 8–11; Collins drafts outside that window and I send.
  • New ads launched every week, B2B and B2C. Never fewer than last week. The weekly read of the B2C creatives view and the B2B test board feeds the next pack. Collins builds both packs; I approve them Thursday.
  • My dial session every day. 100 points.
Not mine
  • Lead transfer chasing, CRM cleanup, client updates, promise follow-through, call list prep: Collins.
  • Ad packs and Reels: Collins, approved by me. Deploys, syncs, repairs: the machine, then approval through Morning QA.
  • Discovering a broken rail myself. The COO reports it first or it is a COO failure.

4 · Weekly, not daily

WhenWhat
Monday 3:00–3:30 PMWeekly Set (one constraint, the numbers, one corrective per miss) and the Finance room weekly P&L. Sprint: $29,700 by Sep 27.
MondayApprove Collins's two ad pack briefs. Set the week's real targets in the Weekly Set, not the auto-fill.
FridayWeekly Scorecard: inputs, leads, cash. Read Collins's close-out page. Judge his week on three things: both packs approved and built paused; no client lead or homeowner reply left overnight; my calling blocks never delayed by prep.
One day a weekBatch one department's whole week (a full ads day, a full outreach day). Everywhere else, read the report and give a take.

Open rulings only I can make: Rule of One vs the Sep 9 relaunch of cold email and contractor ads · Collins's weekly creative rhythm, pack size and Reels cadence · Round 10 budget and age targeting · photo-only reply text. Kixie's business id is the one field that makes my day score.
