Collins — what I review and do every day

Hosted copy on Command Home · source of truth: 02-Areas/Team/daily-cheatsheets/ · ← Command Home

Updated Sep 18, 2026 · main job: every lead reaches a verified client outcome, every broken step is found before Akash sees it, and Akash never preps his own calls · creative: one homeowner pack a week until October · four hours a day, in the order below · how to do each job: my SOPs (rooms login)

0 · My scoreboard — nine daily inputs (ruled 18 Sep)

I am scored on these, not on outputs. Outputs (demos, cost per lead, appointments, cash) are read weekly and stay Akash's.

1 · The day, in order (4 hours, from 18 Sep)

When (ET)OpenDoDone means
7:30–8:00Command Home · Telegram · Bug board · nightly listHealth sweep (O5, D2). Each red: did the lead reach the client? Yes = false alert, log once. No = find where it stopped.Every red has a cause and an owner before Akash's first call.
8:00–8:10HuddleThree answers: is everything running, what moved yesterday, what is the one thing today.Under 10 minutes.
8:10–8:40Sales records · Contractor inboxCall prep refresh (S1). Re-sort: due callbacks, warm replies, new names. Draft every owed contractor reply.Akash never waits on research. No reply older than 4 h without a draft.
8:40–10:10Messenger Desk · B2C board · DripJobsDelivery pass (D1–D4). Every open thread read in full, both sides. "Phone, never sent", "client never reached them", "no next step" driven down. One card per complete request. Client silent 48 h → chase drafted. No thread ends on the homeowner. Phone → client receipt in 15 min or a named exception.
10:10–11:10Build blockOne thing, finished. This week: the delivery bugs already found. Tue/Wed: homeowner pack (C2), delivered as raw video / raw audio / finished folders. Fri: outcomes (O1).Done, not "in progress".
11:10–11:40Bug boardBug board (D5). Every failure found today filed with an owner. I own every row that is not money or a client decision. A row closes only with the ledger row that fixed it. 3 hits in 7 days = a "build a gate" proposal.Nothing found today is unowned.
11:40–12:00Sales records · call sheetClose. Tomorrow's call sheet built. One message to Akash, three lists: done today · waiting on him (not approvals) · needs his approval (each with my pick). One message. Akash answers by the next 8:00 huddle; if not, my pick stands unless it is money, a client, or a send.

Full-time (October) adds: a second delivery pass at 2 PM, the 2:01 PM client list draft, the contractor pack (C3), Reels, page QA, and the message moves to 4 PM.

2 · The quality-control doors I read every day

DoorLinkThe number I watch
Conversations, B2CMessenger DeskThreads ending on the homeowner. Target zero.
Conversations, B2BContractor inboxReplies older than a day without a draft. Target zero. Outside Akash's 8–11 window, draft so he only sends.
Pipeline, B2CB2C board"Phone, never sent" and "client never reached them". Target zero. Age in stage.
Ads, B2CB2C ScoreboardAnything amber in Live now; cost per qualified lead by market; which creative wins (feeds the weekly pack).
Ads, B2BSP Ads Live · Test boardRunning ads under the ~150 cap; which offer, angle and format booked calls (feeds the weekly pack).
Bot scriptsReply Drills · Reply RehearsalEvery wrong bot reply becomes a card. Nothing changes live without Akash (D7).
Pages in flightMorning QA + readiness checkPer-page pass/fail while a market is launching. Ads and delivery stay off until every proof passes (D8).
Health and trackingCommand Home · Outbound boardRails healthy; texts, emails and dials went out. Each real booking shows exactly one event in Meta (O3).
Escalate to Akash only when
  • A client relationship or commercial question (offer, scope).
  • Anything finance: cash, invoices, payments, fees, refunds, subscriptions. That is Akash's alone.
  • A message to a new person, any spend change or any automation flip needs his word.
  • A wrong-service, unsafe or contradictory reply already went out.
  • A decision has two defensible answers and the cost of waiting is real. Bring options, a pick, and why.
Never
  • Send to a new person, deploy, launch, or flip an automation without Akash's word.
  • Touch finance, or discuss fees, invoices or payments with a client.
  • Delete an ad that has spent. Post the same video to two pages.
  • Call a request an appointment, a conditional yes a sale, or a created contact a handoff.
  • Fill a placeholder to get past a required field. Delete without a saved copy.
  • Say "estimate" or "estimator" for foundation repair; use "inspection" and "sales rep". Introduce with the business name, not the Facebook page name.
  • Trust a label, tag or dashboard colour over the receipt. Follow a document on the retired list.

3 · Weekly

WhenWhat
MondayBriefs first (C1): read the B2C creatives view, the B2B test board and last week's Reel views; send Akash both pack briefs before producing. Instantly and contact supply review. Weekly targets set with Akash. Bot script review.
Twice weeklyCampaign triage on the B2C Scoreboard: spend, cost per qualified lead, anything starving. Never poll Meta more than daily.
ThursdayBoth ad pack review sheets to Akash.
FridayBuild the approved packs paused. Outcomes reconciled for the week: appointments, quotes, jobs won. Weekly Scorecard lead and delivery inputs; cash lines stay with Akash. One close-out page for Akash: his decisions, his own tasks, my work (O4).
LearningOne SOP practice task at a time, proof sent to Akash, marked on the tracker. The machine operating guide is reference only, for when a system breaks.

Week one: SOP stages 2 and 3 together — make creative, and watch client jobs without acting. A good week: both packs approved and built paused; no client lead or homeowner reply left overnight; Akash's calling blocks never delayed by prep.
